y2="14"></line></svg></button></div></div></div></a></figure></div><p>The AI conversation in commercial real estate is focused on white-collar work that happens entirely on screens. e.g., software, support, content. In these industries, agentic systems are already taking over workflows, forcing executives to decide which AI platform to bet on. That&#8217;s the loud version of the AI story. CRE professionals are reading it like it applies to them, but it mostly doesn&#8217;t. </p><p>The quieter finding from 727 CRE professionals: most people feel behind but aren&#8217;t actually that behind. We rated 600+ AI use cases, and there are very few AI power users. Industry anxiety doesn&#8217;t match the data. </p><p>Importantly, the AI narrative is being almost entirely defined by people and firms selling AI. For example, Anthropic (developer of Claude) recently highlighted that 90% of business and finance jobs are materially exposed to AI. Our findings suggest something materially more measured. </p><p>Why? CRE is structurally less exposed than the loudest commentary suggests. Site presence, high-stakes decisions, relationships, regulated documents, judgment under uncertainty. The work isn&#8217;t legible to AI yet, and won&#8217;t be without integration work that most firms haven&#8217;t started. The handful of firms pulling ahead aren&#8217;t doing it on better AI. Everyone has access to the same models. They&#8217;re doing it on the unglamorous integration work that comes before AI can do anything useful in CRE, and that work compounds.</p><p>To be clear, AI will likely change the world and the real estate industry. But this first-of-its-kind dive into how real estate practitioners are using AI points to a complicated implementation curve with divergent winners and losers. </p><p class="button-wrapper" (non-users) to L3 (workflow automation). Most CRE professionals sit in the middle. Roughly two-thirds are using AI for something, but most of that something is generic. Email drafting, document summarization, Excel formula help. Useful but not transformative.</p><p>CRE-specific work is rare. When respondents described their best AI use cases in open text, only one in six described something CRE-native. The other five out of six were doing the same kind of work professionals in every industry are doing with AI: writing, research, document abstraction, basic editing. The dispersion in the survey isn&#8217;t between AI users and AI non-users. It&#8217;s between shallow users and deep users.</p><p>Investment management leads on both axes. Lending goes deep into the loan documents. The dividing line across all segments is the same: shallow doesn&#8217;t require integration. Every one of them was built by someone inside the firm who decided to do the data plumbing that others couldn&#8217;t or wouldn&#8217;t do.</p><p>The most surprising finding in this cohort: firm size doesn&#8217;t predict power usage. A small advisory firm and a $4B credit platform are running at comparable depth. The boutique GP using Claude Cowork for monthly reporting is doing more sophisticated work than the large pension fund running automated data pulls. </p><p>The four patterns across these examples, although early in the life of AI, are consistent: build over buy, dependent on proprietary data, leveraging key AI inputs as infrastructure (not as a separate skill), and showing up disproportionately as Claude users.</p><p>Sample feedback from respondents on how they are deploying AI:</p><div class="callout-block" data-callout="true"><p>"We rebuilt the underwriting pipeline as a sequence of agents instead of one model. The data is unambiguous. Investment managers and GPs are the most aggressive layer in the survey on junior hiring cuts, with one in three already hiring fewer juniors than before COVID. Their junior displacement scores run 10+ points above any other segment. The same senior leaders simultaneously have the highest conviction in not being personally displaced by AI. Cutting from below while feeling personally safe.</p><p>The mechanism is straightforward. The juniors who used to abstract leases by hand aren&#8217;t being replaced by AI directly. They&#8217;re being replaced by mid-levels using AI on top of integration work that took the firm a year to build. The firm doesn&#8217;t need the same number of juniors because the senior people are now multiples more productive on the basic tasks juniors used to do. That&#8217;s what compounding looks like inside a firm. &#8230;or at least that&#8217;s what the AI version of this story says. </p><p>Another reality: the market&#8217;s downshift. Not long ago, there was a gold rush for junior talent where $150k+ was a normal starting comp package for mediocre talent. Hiring accelerated with internships and first-year offers coming in years before start dates. But values and transaction volumes are down 20%, and recent grads are finding a much harder time landing real estate jobs. of AI. Most respondents say AI can already handle 40%+ of an entry-level role today, and 53% within three years. One in three GPs is hiring fewer juniors than before COVID. Critical thinking and AI fluency are the top two skills demanded for entry-level hires. That&#8217;s the AI story, and it&#8217;s the story most CRE firms will tell when explaining why they hired fewer juniors this year than they did in 2021.</p><p>But is the junior hiring downshift really about AI? </p><p>CRE hiring has been weak since rates spiked. Deal flow is still well below 2021 peaks. Deal teams that staffed for a transaction market that no longer exists got trimmed. Property and asset management groups that ramped during cheap money are smaller now. The juniors getting laid off, not getting hired, or graduating into a thin pipeline are mostly experiencing a cycle, not a technology shift. AI gives firms a cleaner narrative. &#8220;We&#8217;re restructuring because of AI&#8221; sounds better than &#8220;we paid you too much two years ago.&#8221; A chunk of what&#8217;s being attributed to AI is the cycle wearing an AI mask.</p><p>The harder finding for the junior reader is that the diagnosis doesn&#8217;t change the prescription. If it&#8217;s the market, the door reopens when transaction volume recovers, and the juniors who used the slow years to build critical thinking and AI fluency walk back into a stronger market with a sharper toolkit. If it&#8217;s AI, the trajectory is what the survey says: the juniors who built fluency early get the seat. Hype believers say workflows are about to be rebuilt around AI, capital is repriced, and firms that don&#8217;t move now get left behind. Skeptics say the discourse is overheated, the hallucinations are real, the integration costs are higher than the demos suggest, and most firms will be fine waiting it out. Both arguments are partially right. Neither is a strategy.</p><p>The more useful frame may be focusing on positioning across scenarios instead of betting on binary predictions. Some CRE players are robust. They win whether AI delivers on the hype or doesn&#8217;t. Some are doubly exposed. They lose either way, pressed by AI&#8217;s capability floor on one side and by a soft transaction market on the other. Most firms are somewhere in between, which is its own kind of risk.</p><p>For individuals, investing in AI is more about time and focus than capital. But for firms, investing in AI is like borrowing every dime you can to buy a Bugatti. The pictures look amazing. Thrilling test drives. But your million-dollar purchase depreciates rapidly, and you may or may not drive it every day. Navigating the AI puzzle is uniquely challenging for executives.</p><p>The four-quadrant map below is a positioning test. The top-right quadrant is the only one where you win regardless of which AI scenario unfolds. The <a href="https://www.thetimes.com/business/companies-markets/article/america-business-job-losses-ai-5fw0q3jdr">headlines</a> say half of entry-level white-collar jobs are going away. Layoffs are picking up. Recruiters tell you the market is soft, and the search is getting harder. Conventional wisdom is to pick a different career.</p><p>We disagree.</p><p>The doomsday narrative is bigger than the data behind it. The macro environment, properly understood, rewards skill over capital for the first time in a generation. And commercial real estate is among the most structurally insulated industries against the AI wave. </p><p>Hiring may be slowing substantially, but we believe now could be the best time to kickstart a career in commercial real estate. </p><p>Here&#8217;s why&#8230;</p><div><hr></div><h2><strong>Industry fundamentals</strong></h2><p>Four transactions and <a href="https://www.creanalyst.com/insights/fasttrack-cre-mastering-the-8-key-modules-of-commercial-real-estate">eight fundamentals</a>. That&#8217;s the entire industry.</p><p>Transaction types:</p><ol><li><p><a href="https://www.creanalyst.com/insights/key-lease-terms-landlords-should-watch-protecting-property-value">Leases</a></p></li><li><p>Property sales</p></li><li><p><a href="https://www.creanalyst.com/insights/real-estate-finance-101-key-fundamentals-and-leverage-insights">Mortgages</a></p></li><li><p><a href="https://www.creanalyst.com/insights/understanding-joint-ventures-and-waterfalls-in-real-estate-partnerships">Joint ventures</a></p></li></ol><p>Every dollar in commercial real estate moves through one of those four, and they&#8217;re all memorialized in a set of legal documents. A 50-year veteran and a first-year analyst are looking at the same surface area.</p><p>The eight fundamentals form the underlying operating system:</p><ol><li><p>The CRE system: who does what, and how it connects.</p></li><li><p>Capital markets: five debt providers, four risk profiles.</p></li><li><p>Leases: economics, options, and the documents that bind them.</p></li><li><p>Property valuation: the most important skill in the business.</p></li><li><p>Sales and due diligence: how unique assets actually trade.</p></li><li><p>Mortgages and leverage: when debt helps, when it kills, how to know the difference.</p></li><li><p>Development: the framework for when and where to build.</p></li><li><p>Joint ventures: waterfalls, promotes, and the structure of partnerships.</p></li></ol><p>That list was true in 1985. It was true in 2008. It was true in 2021 when money was free, and it&#8217;s true now. AI doesn&#8217;t add a ninth fundamental. Neither did CMBS, REITs, the internet, or Argus.</p><p>New tools. Same bones.</p><p>And critically, you can learn them. A motivated 23-year-old can build genuine fluency in the four transactions and eight fundamentals in a few years. Try saying that about software engineering or biotech, where the foundations are moving faster than anyone can absorb.</p><p>The gravity of our business is not a moving target.</p><div><hr></div><h2><strong>CRE&#8217;s big three threats</strong></h2><p>Over the last 100 years, only three things have upended real estate performance: </p><ul><li><p>Too much supply</p></li><li><p>Too much debt</p></li><li><p>Interest rate spikes</p></li></ul><p>That&#8217;s the list. Every time there&#8217;s been a double-digit devaluation, at least one of these culprits was on the scoreboard. Yes, the industry is still working through higher interest rates, but that shock has already largely occurred.</p><p>For the first time in a very long time, none of these risks is on the horizon. </p><p>What about AI? AI doesn&#8217;t build supply. AI doesn&#8217;t issue debt. AI doesn&#8217;t set rates. AI isn&#8217;t on the list, and we don&#8217;t think it ever will be.</p><p>Will commercial real estate returns or transaction volumes get back to all-time highs? Very unlikely in the near term. </p><p>But you don&#8217;t need either of these conditions to be true to build skills, get ahead, and generate wealth.</p><div><hr></div><h2><strong>Silicon Valley: the only place where 90% doesn&#8217;t mean 90%</strong></h2><p>Anthropic CEO Dario Amodei has warned that artificial intelligence could eliminate roughly 50% of all entry-level white-collar jobs within the next one to five years. And Anthropic&#8217;s own <a href="https://www.anthropic.com/research/labor-market-impacts">research</a> scores office and administrative roles at 90% theoretical exposure, with financial analysts among the most exposed occupations they studied.</p><p>These are the numbers driving the panic, but they deserve a second look.</p><div class="captioned-image-container"><figure><a class="image-link of various tasks, collected by government researchers (many with small sample sizes), then remapped and interpreted by Anthropic researchers.</p><blockquote><p><strong>Anthropic&#8217;s research is a thought experiment dressed up as a measurement.</strong></p></blockquote><p>Real-world deployment? No measurable spike in unemployment for exposed roles. Hiring of 22 to 25 year olds in those roles is down 14% since ChatGPT launched, but that window also covers the most aggressive Fed tightening in 40 years and a broad white-collar hiring slowdown across industries.</p><p>Side note: Anthropic sells AI for a living. &#8230;as do most other AI doomsdayers. They&#8217;re also all trying to sell investors on the biggest investment in American history. Our survey says somewhere between half and none of your work will change. demonstrate &#8220;AI strategy&#8221; to the board. Last in, first out.</p><p>But we think there&#8217;s a hidden risk that is masked by popular opinion. </p><p>Senior leaders are the most bullish on AI, and they&#8217;re putting real money behind it. Of the 232 C-suite executives in our survey, 79% are increasing AI budgets over the next year. Every dollar of that spend is expected to deliver a return on investment.</p><p>Let&#8217;s fast forward&#8230;</p><ul><li><p>Outcome A: AI delivers efficiencies, leading to leaner staffing and stronger outcomes.</p></li><li><p>Outcome B: AI underdelivers, setting up a reckoning. The budget still has to come out of somewhere, and that somewhere will be headcount.</p></li></ul><h4>Who gets cut: The associate making $200K or the VP making $400K?</h4><p>Consider what the mid-level role actually does. A lot of it is translation. </p><p>The analyst has 20 questions about a legal document. They go to the mid-level person, who has ten years of pattern recognition on similar documents. Mid-levels filter the 20 questions down to the two that matter, then walk the analyst&#8217;s work into the partner&#8217;s office with a recommendation.</p><p>What does AI do exceptionally well? Pattern recognition in documents. Filtering noise. Compressing 20 questions into two. An AI-fluent analyst can now walk into the partner&#8217;s office directly. Same work, faster, with fewer (more expensive) middlemen.</p><div class="callout-block" data-callout="true"><p>Our survey shows mid-levels don&#8217;t see this coming. 70% of VP and director-level respondents put AI exposure of their own role at under 40%, while 76% put entry-level exposure above 40%. The perception gap between &#8220;my job is safe&#8221; and &#8220;the entry-level job is exposed&#8221; widens almost linearly with seniority. Juniors see an 11-point gap. Mid-levels see 20. The C-suite sees 26. Everyone above the analyst chair assumes someone below them is the one getting cut.</p></div><p>Mid-levels could easily be overestimating their value. Their level won&#8217;t disappear but it could easily thin, and the math of cost-cutting makes the thinning asymmetric.</p><p>If you&#8217;re starting your career, the path up is getting shorter for people who learn the tools. Longer for people who don&#8217;t.</p><div><hr></div><h2><strong>Learnable admission tickets</strong></h2><p>The survey is clear about what matters now.</p><div say AI fluency. Financial modeling, the historical entry-level hurdle, dropped substantially.</p><p>Critical thinking and AI fluency look like two foundations. They&#8217;re really one: knowing what to ask and what to ignore. AI fluency without critical thinking generates impressive-looking slop. Critical thinking without AI fluency means you&#8217;re doing on paper what the analyst across the table is doing in twenty minutes.</p><p>The two compound when stacked. Learn how to manage agents.</p><p>If you&#8217;re an early-career professional who has AI fluency, knows the industry&#8217;s fundamentals, and can manage a team of super smart, eager interns (i.e., AI agents), you&#8217;re going to do really well.</p><p>AI fluency is the fastest build. Two hours a day, three months of real use, and you&#8217;ll be ahead of more than half the industry. The survey already shows this: 55% of analysts and associates rate themselves above average on AI use compared to peers, higher than the C-suite. The juniors who started early are already pulling ahead.</p><p>Critical thinking is the slower build. There&#8217;s no shortcut. You earn it by getting into actual documents, sitting in on actual decisions, building the pattern recognition that lets you smell what&#8217;s wrong before you can prove what&#8217;s wrong. CRE Analyst exists to provide these accelerated reps, but regardless of where you get them, you must get hands-on experience.</p><p>Critical thinking used to be earned slowly because the processing work consumed your hours. 80-hour weeks of modeling, abstraction, and comp pulls. That was the cost of entry. AI eats most of that. That game ended in 2022.</p><h4>The new game</h4><p>Rates reset higher. Leverage stopped being free. Cap rates stopped compressing. The rising tide stopped lifting all boats.</p><p>What&#8217;s emerged is wider dispersion. Returns are down across the board, but the winners are now 3-5x stronger than the losers instead of 3-5%.</p><p>Why this is good news for you:</p><p>In the wave market, fortune favored the bold. Confidence and leverage meant riches, regardless of expertise. But future fortunes will more likely follow expertise. Picking correctly is judgment. Judgment is skill. Skill is learnable.</p><p>The playing field shifted from capital-driven to skill-driven. That&#8217;s never been better for someone starting with no capital.</p><p>The highest-return investment available to anyone starting in this industry is not a stock or a fund. It&#8217;s the gap between what you know and can do now vs. what you&#8217;re capable of knowing and doing. That gap closes only with hours.</p><p>For the first time in a generation, the kid with no capital can outwork the firm with too much of it.</p><div><hr></div><h2><strong>The long run</strong></h2><p>Commercial real estate has always been one of the great American industries.</p><p>Trillions in assets. Decades-long careers. A home for analysts, brokers, developers, lenders, appraisers, lawyers, asset managers, operators, and a hundred other roles. No single credential gates entry. No single geography corners the market. Every city has CRE. Every CRE practitioner has somewhere to learn.</p><p>It survived the S&amp;L crisis. It survived the GFC. It survived a once-in-a-century pandemic, a once-in-40-years rate shock, and a generational debate about whether office space matters. It is surviving AI.</p><h4>What makes it insulated</h4><p>The work is grounded in physical assets. Buildings don&#8217;t go remote. Site visits don&#8217;t compress into an LLM call. Local knowledge compounds across cycles. The relationships that close deals are the same relationships that close them in twenty years.</p><p>The doomsday narrative is loud because it&#8217;s coming from industries where AI is further along. Software development. Marketing. Customer service. The people writing about AI for a living are writing from inside those industries. They&#8217;re not writing about yours.</p><h4>Now</h4><p>If you&#8217;re starting now, you have an industry whose bones haven&#8217;t changed in forty years. A skill market that rewards thinking over processing for the first time in your lifetime. A dispersion of outcomes that rewards judgment over capital. A junior cohort already pulling ahead on the one tool that matters. A doomsday narrative built on data that doesn&#8217;t survive a second look.</p><p>It was a good industry to enter ten years ago.
